Shortening installation time by 4.71 hours per project
We introduced new work standards on the roof and better preparation of installation kits. The team now performs 12 more orders per year.
The Solar-Partner company from Łódź installs panels for farmers and in single-family houses. They had a problem with time – teams sat on the roof until night, which generated expensive overtime and errors from exhaustion.
The challenge
In March 2024, an average installation of a 6 kW system took them 14.2 hours. Installers finished work at 8:00 PM, were furious, and clients complained about noise in the evening. In addition, every fourth kit left the warehouse without a complete set of screws or brackets. This forced returns to the base, which cost the company about 1,340 PLN monthly in fuel and wasted time alone.
Our approach
Polish Wings of Development joined them for a week of observation. We checked how they pack the car at 7:00 AM and what the movements on the ladder look like. We introduced a sequential box system and a simple checklist on a tablet. Instead of looking for parts in the trunk under a pile of cables, the installer now has everything at hand in the order of assembly. The team underwent short training on the new division of roles on the roof.
The solution
We built a new standard for preparing kits in the Solar-Partner warehouse. Every project has its box, which the warehouseman checks in 6 minutes before departure. On the roof, we introduced a strict division: one person for construction, two for modules, one for electricity. Thanks to this, no one waits for anyone and no one blocks the ladder unnecessarily.
Results
Installation time fell from over 14 hours to a stable 9.7 hours. This allowed the team to finish work before 5:00 PM and eliminated unnecessary tensions with clients about evening noise.
