The challenge

Volt-Inwest employed 7 installers who wasted time every morning looking for screws and connectors. Due to the mess in the warehouse, trips to installations were delayed by 43 minutes. On top of that, there were unnecessary kilometers because teams forgot parts and had to return to base 3 or 4 times a week. The owner saw the margin escaping but didn't know how to stop it without complicated software.

Our approach

We started with an on-site audit. For 12 days we observed every movement of employees at the base at 7:00 in the morning. Instead of theory, we focused on simple magnetic boards and a physical box coding system. Our 3-person team from Polish Wings of Development prepared checklists for specific orders so that installers didn't have to think about anything when packing the car.

The solution

We introduced a system of ready 'assembly baskets'. The warehouseman prepares them in the evening, and in the morning the installers just throw them on the truck in 5 minutes. We also changed route planning in free maps – teams now move in loops, which shortened mileages by 17%. The whole thing works on simple sheets that each of the employees mastered in one day.

Results

The company stopped burning money on fuel and empty working hours. Installers are less stressed, and orders are finished 2 business days faster.
